Een van de bevindingen is dat we het de leerlingen te makkelijk maken en dat er niet genoeg weerstand is. Toen las ik vandaag een prachtig essay in de Volkskrant van Jonasz Dekkers, schrijver, columnist en filosoof genaamd ["Technologie is gemaakt om het leven makkelijker te maken. Waarom we daar zo ongemakkelijk van?"](https://www.volkskrant.nl/cultuur-media/technologie-is-bedoeld-om-het-leven-makkelijker-te-maken-waarom-worden-we-daar-zo-ongemakkelijk-van~b614f704/?ref=coenm.nl) Ga dat sowieso helemaal lezen als dat kan maar ik wil er toch een aantal quotes uithalen. Het eerste stuk over ongemak is, in ieder geval voor mij, al langer een gegeven. > *"Technologie, in welke vorm ook, neemt ongemak weg en zorgt ervoor dat wij minder weerstand ervaren in onze interactie met de wereld, andere mensen en onszelf.* > *Het is vermoeiend, maar of het nu autorijden is of koken, schrijven, iets repareren of een taal leren, wanneer je ergens moeite voor doet, ontwikkel je het vermogen tot aandacht, doe je kennis op en leer je vaardigheden. De weerstand die we ervaren wanneer iets moeite kost dwingt ons om op te letten, om het steeds weer opnieuw te proberen en ons gedrag aan te passen.* > *We leren iets beheersen, waardoor we een soort genot ervaren dat belangrijk is voor de ontwikkeling van identiteit en eigenheid, van autonomie: het besef dat we zelf iets tot stand kunnen brengen.* > *Dat is uiteindelijk de waarde van ongemak en weerstand. We bouwen er kennis mee op en daarmee zelfvertrouwen. We definiëren ons karakter, we creëren een uniek mens, dat zich op een eigen manier verhoudt tot de wereld, met een eigen stijl."* Weerstand en ongemak maken wie we zijn. Unieke mensen ipv gemiddeldes van kunstmatige intelligentie (Ai). Zelfvertrouwen of trots zijn op het resultaat is ook iets wat verwaterd. Jonasz schrijft: > In haar boek *Trots* (2023) beschrijft de Vlaamse filosoof Martha Claeys trots onder meer als de zelfwaardering die ontstaat wanneer we iets bijzonders hebben gepresteerd. Bijvangst van deze vorm van trots is dat het ‘positieve’ kennis over jezelf oplevert: ik ben iemand die dit kan, die dit heeft geleerd, die heeft volgehouden. > Zonder eigen inspanning is de voldoening oppervlakkig, maar trots onmogelijk. Het resultaat zegt immers heel weinig over wie we zijn en waartoe we in staat zijn. Dit perspectief had ik nog niet zo scherp. Ik kan wel trots zijn op wat ik bereik, en ik weet ook dat ergens goed in worden [tijd kost](https://www.coenm.nl/geen-shortcuts-vlieguren-maken/), maar de link met technologie en het weghalen van ongemak had ik nog niet gelegd. Ik gebruik Ai ook en ik zie de meerwaarde in de manier waarop ik het gebruik maar het is zo makkelijk om dat uit het oog te verliezen en blind alles door Ai te laten doen. Dan denk je dat je productiever bent maar je leert er niets van. Bewust Ai gebruiken om je te laten leren vereist wilskracht en laten we dat nu net niet hebben en ook is de technologie ook nog eens zo ontworpen dat het nog moeilijker wordt. Nu wil ik nog even naar een nog belangrijker punt wat Jonasz maakt over technologie, het weghalen van ongemak en onze democratie. > Dat, het weghalen van handelen door technologie, is uiteindelijk funest voor de maatschappij, want het handelen, zo schrijft Hannah Arendt in haar boek *De menselijke conditie* uit 1958, is de hoogste vorm van menselijke activiteit. Met handelen bedoelt ze niet simpelweg dat we iets doen, maar dat we ons tussen andere mensen in begeven, dat we met hen spreken, over hen en de wereld oordelen, dat we initiatief nemen, iets nieuws beginnen en op elkaar reageren. > De uitkomst van het handelen ligt nooit vast, er komt veel weerstand bij kijken. In het handelen maken we onszelf kenbaar, maar leren we ook omgaan met anderen die ons niet begrijpen of die ons tegenspreken. In die onvoorspelbaarheid ontstaat volgens Arendt vrijheid en politieke *agency*. **We kunnen er, het handelen, de wereld mee veranderen**. > Met de dominante rol van moderne technologie in de samenleving **verliezen we de vrijheid** om ergens moeite voor te doen > Het technologisch streven om alle weerstand uit te bannen is dus politiek geladen, omdat het een voorwaarde is voor het handelen, voor vrijheid. Ik probeer hier dan ook geen ludditisch verhaal te houden over dat The Flintstones het beter zouden hebben dan wij. Het is eerder dat wij, met de steeds dominanter wordende rol van moderne technologie in de samenleving, langzaam de vrijheid verliezen om moeite te kúnnen doen, zelfs al zouden we het willen. Dit is een link die ik helemaal niet gelegd had. Door het ongemak weg te halen, halen we het handelen als samenleving weg en daarmee ook onze vrijheid en democratie, overgenomen door technologie. Door gemiddelden bestuurd door big tech. En ik lees nog dit essay maar na de podcast van het NRC maak ik me ernstig zorgen of mijn kinderen dit later nog kunnen. Na de podcast en dit essay wil ik me veel bewuster zijn van: 1. De impact van goed onderwijs voor mijn kinderen en mijn eigen rol daar in 2. De impact van Ai op mijn vermogen om te leren 3. De impact van Ai op mijn verantwoordelijkheid om in mijn werk maar ook als burger waakzaam te zijn voor de menselijke maat Ik moet hier nog even goed op herkauwen want het is best alarmerend dus hoe maak je het klein zodat je ook echt overgaat tot actie? ### Geen shortcuts, vlieguren maken URL: https://www.coenm.nl/geen-shortcuts-vlieguren-maken/ Last updated: 2026-07-13T21:26:51.000Z Er is eigenlijk niets waar ik een wereldster in ben. Geen enkele sport, geen specifieke hobby, niets iets op het werk. Echter ik weet wel dat focus en vlieguren maken nog steeds essentieel is om ergens goed in te worden en dat vasthoudendheid over 5-10 jaar heen cumuleert tot vrij ver boven het gemiddelde uitsteken met wat je ook doet. Uiteindelijk geeft dat boven het gemiddelde uitsteken mij een hoop voldoening. Onderstaande short is daar een uitstekend voorbeeld van: Als je van jongs af aan op een voetbalveld staat kun je bijna elke voorzet voorspellen, wat de aangever doet, wat de verdedigers gaan doen en waar de bal heen gaat en waar jij dus moet staan. En als spits is dat het enige wat je moet doen, scoren. Ik ken dit gevoel bij mijzelf op 2 aspecten; Splunk (werk) en basketbal. Ik heb van 2013 tot 2022 niets anders gedaan dan Splunk voor mijn professionele carriere. Die kennis over dat product zit in mijn haarvaten. Na 4 jaar een andere rol met andere verantwoordelijkheden, maar af en toe nog gebruiker van Splunk, is dat nog steeds zo. Basketbal speel ik al vanaf mijn 11e dus al 30 jaar. Ik ben niet gehindert door enig talent en heb het nooit ver geschopt maar door zolang te spelen kan ik heel vaak voorspellen hoe het spelletje loopt. Zeker met de teamgenoten waar ik 20 jaar mee samen heb gespeelt. Je kunt denken dat het dan saai wordt maar geenszins. Ik ben een andere job gaan doen omdat ik meer verantwoordelijkheid wilde maar had gerust nog jaren Splunk kunnen doen. En nu ik een andere verantwoordelijkheid heb en in het integratiedomein zit weet ik dat ik hier minimaal 5-10 jaar moet blijven om er echt goed in te worden. Dit heb ik er voor over want ik weet wat mij aan het eind wacht. En zoals de titel ook zegt, er zijn geen shortcuts die het verschil gaan maken. Je kunt een berg aan zelfhulpboeken verslinden maar ik adviseer je, steek ergens (veel) tijd en energie in om boven het maaiveld uit te steken. Hou vol! Hij probeerde de lezers mee te nemen in het proces om te komen tot actie door vooral de presentator te wijzen op zijn ontkenning van het feit dat de oorlog ook ons direct aangaat. Hij probeerde hem kleur te laten bekennen om zelf actief bij te gaan dragen ipv het journalistieke midden te vinden. Los van het onderwerp van deze blogpost is het een interessante vraag of je journalistiek onafhankelijk kunt blijven als het land bedreigt wordt. Moet je dan vragen gaan stellen over de uitgaven van defensie of de keuze voor een militaire basis in een natuurgebied? Waar ligt die lijn? Terug naar de podcast en het ongemak om langs de zijlijn te staan. Hoe sta ik daar eigenlijk in? Waar ben ik toe bereid als de oorlog dichtbij komt? Want volgens Joris, en vele anderen is dat dus eigenlijk al zo. Op dit moment leef ik een leven in luxe; een mooi huis, een goede baan, gezonde kinderen en relatieve rust. Maar doet mijn baan er toe? Kan ik niet veel beter op zoek gaan naar een baan bij defensie of een andere baan die bijdraagt aan de verdediging van Europa en Oekraine? Eerlijk gezegd durf ik niet. Mijn huidige baan verschaft me de luxe maar ook de "stabiliteit" die we als gezin nodig hebben en ik vind het maar wat spannend om dat op te zeggen. Natuurlijk kan ik eerst op zoek gaan naar een nieuwe baan die meer betekent en dan opzeggen maar mijn lichaam/hoofd verzet zich daar tegen. Die wil dat niet. Maar wat nu als het nog dichterbij komt? Als Nederland zou moeten mobiliseren of erger nog? Ik denk, en hoop, dat ik dan wel in actie zou komen. Ik ben geen reservist en heb niet in het leger gedient maar ik denk dat als alle mannen gevraagd word Nederland te verdedigen dat ik dat zou doen met alle mogelijke gevolgen. Wat is je leven je waard als je kinderen niet meer in vrijheid leven of erger nog, zelf de kans lopen om om te komen? De realiteit is dat het niet zo ver zo is en dat de oorlog toch te ver weg is om de angst, danwel noodzaak, te voelen echt iets te moeten doen. ### Slaapkwaliteit en gebrekkige monitoring URL: https://www.coenm.nl/slaapkwaliteit-en-gebrekkige-monitoring/ Last updated: 2026-07-02T19:27:37.000Z Er komen hier een aantal dingen samen. Mijn leeftijd en het gebruik van een Apple Watch op mijn slaap te analyseren. Sinds ik richting de 40 ben gegaan, en er nu over, is de impact van cafeine en alcohol op mijn slaap toegenomen. Als ik 's avonds cafeine drink merk ik dat meteen doordat ik moeilijker in slaap kan komen. Alcohol heeft een duidelijk effect op mijn slaap kwaliteit, ook al maak ik dezelde uren. Samengevat slaap ik het beste als ik 's avonds: 1. Geen cafeine drink 2. Geen alcohol nuttig 3. Minstens 2 uur voor het slapengaan geen scherm gebruik (minus tv) Dan na de slaapmonitoring. Ik meet mijn slaap nu bijna 8 jaar, sinds mijn 1e Apple Watch Series 4\. Een van mijn eerste apps was AutoSleep die in kaart brachten hoelang ik sliep, welk type slaap en wat mijn sleep debt was. Fijne app maar kon wel wat gebruiksvriendelijker. Nu gebruik ik gewoon de Apple sleep tracker in de Apple Watch omdat deze veel gebruiksvriendelijker is en voor mijn gevoel ook nauwkeuriger. Wat ze beide echter missen is slaapkwaliteit bij gebruik van cafeine of alcohol en ik begrijp dat niet. Ze meten wel REM of diepe slaap maar uiteindelijk lijkt dat weinig invloed te hebben op je slaapscore. Als ik een nacht 8 uur slaap met alcohol voel ik me 's ochtends slechter dan een 6,5 uur durende nacht zonder alcohol maar mijn slaapscore is dan lager. Je zou zeggen dat ze obv de hartslag toch moeten kunnen afleiden dat je slechter slaapt maar nee. Misschien in een latere versie. Nog iets grappigs. Gisteravond ontdekte ik een YouTube kanaal van een Duitse treinmachinist die zijn diensten filmt en daar hele mooie beelden en audio bij heeft, echt een aanrader. Achteraf heeft de Apple Watch die tijd als slaaptijd geregistreerd. Dan weet ik dat ook weer 😄 ### Cancellen of niet? [https://pca.st/60subytp](https://pca.st/60subytp?ref=coenm.nl) Gerard Reve schreef onder andere De Avonden, wat een van de beste boeken uit de Nederlandse literatuur schijnt te zijn, maar in zijn latere leven (1970+) bleek hij ronduit rasicstisch. Zelfs in de context van toen kon je dat wel stellen. Helaas was ironie zijn grote kenmerk waardoor hij alles onder die noemer kon ontkennen. Gerard Reve is nooit gecanceled. Zijn boeken worden nog steeds gelezen en zijn stijl aanbeden. JK Rowling bleek het niet zo op transpersonen te hebben maar Harry Potter boeken vliegen nog steeds en masse over de toonbank. Wanneer moet iemand zo overduidelijk een grens van het onbehoorlijke overgaan voordat ik zijn of haar boeken niet meer zo lezen? Ik denk ben bang best wel ver. Als mijn kinderen de leeftijd hebben dat de 1e Harry Potter bij ze zou passen zou ik het ze niet ontzeggen, misschien wel zelf aanbieden, en De Avonden staat nog steeds op mijn wensenlijst. Ik denk dat er voor mij 2 dingen belangrijk zijn: 1. Er is wel echt een grens op het moment dat een auteur het niet bij uitspraken houdt maar in zijn (politiek) handelen dat gedrag ook laat zien 2. Ik moet de uitspraken van de auteur benoemen bij de mensen die ik toch de boeken aanraadt en ik moet mezelf er bewust van zijn en houden dat de auteur er ideeen op na houdt die verre van de mijne zijn. Strong opinions, loosely held. Wees open voor alle aspecten van een persoon en pas je gedrag aan als daar aanleiding toe is. ### Een legere Reader (RSS) feed URL: https://www.coenm.nl/een-legere-reader-rss-feed/ Last updated: 2026-06-26T08:28:23.000Z Ik had net een paar maanden geleden een betaal abonnement afgesloten bij Joan Westenberg toen zij afstapte van Ghost en naar [Substack ](https://www.joanwestenberg.com/?ref=coenm.nl)ging...ouch! Vanmorgen kwam het nieuws tot mij dat Om Malik overleden was. Net nu ik weer meer RSS feeds aan het communiceren ben vallen er 2 weg die een behoorlijk aandeel hadden in het vullen van mijn Reader feed inbox. Op zoek naar nieuwe kandidaten want ik vind het volgen van het persoonlijk leven van andere via een RSS feed toch wel heel plezierig. ### Goed of fout URL: https://www.coenm.nl/goed-of-fout/ Last updated: 2026-06-25T20:09:10.000Z Ik weet het eigenlijk niet meer. Soms is het goede zo overduidelijk maar soms is het overduidelijk onduidelijk wat nu goed of fout is. En soms dacht je dat wat jij goed vond, goed was, maar dat bleek niet zo te zijn. Hoe ontwikkel je een moreel compas, daar gaat het eigenlijk over. Neem je de tijd om bij elke kwestie de feiten naast elkaar te zetten, de historische context erbij te pakken om vervolgens je positie te bepalen? Daar hebben of nemen we nooit de tijd voor. Laat staan dat we een moreel kompas bijwerken omdat we er tientallen jaren later achterkomen dat de vork anders in de steel steekt. Misschien ben ik te angstig maar ik vrees voor een opkomende generatie die opgegroeid is met de waarheid volgens influencers, die niet meer de tijd nemen om een essay te lezen en te begrijpen en op basis van een 20 seconden filmpje te kiezen voor een kant. Maar misschien waren onze ouders dat ook en komt het voor een grote groep alsnog goed. De komende tijd wil ik mijn morele kompas gaan schaven en uitschrijven en daar is dit blog de perfecte plek voor. Ik kies een onderwerp uit o.b.v. een artikel uit de krant, een essay of boek of uit een podcast en probeer dit onderwerp van beide kanten te belichten en vervolgens mijn kant te kiezen met de informatie die ik heb. ### Macht URL: https://www.coenm.nl/macht/ Last updated: 2026-06-21T19:16:24.000Z "Ik neem de bocht van de Raadhuisstraat naar de Kerkewijk, richting de Hoogvliet. Ik parkeer de auto in een parkeervak en stap uit mijn nieuwe Volkswagen Golf GTI. Mijn vriendin is net klaar met werken en vliegt me om de nek. Trots laat ik haar mijn auto zien, een auto verdient met harde werken en passend bij mijn status als leidinggevende." Dit was de droom die ik had toen ik in 2006 begon met werken. Als ik maar goed mijn best deed, gedreven was, dan kon ik gaan leidinggeven en een mooie auto rijden. Bizar hoe ik daar naar op keek. Per 1-7 begin ik mijn nieuwe rol waarin product en HR verantwoordelijkheden samenvloeien voor 6 producten en 18 mensen. Niet mijn eerste leidinggevende rol maar wel mijn eerste met grote HR verantwoordelijkheid en hierarchisch iemand tussen mij en de engineers. En voor het eerst ben ik op de plek waar ik 20 jaar geleden over droomde alleen zonder de mooie auto. En ook zonder het patserige gevoel wat ik toen had. De afgelopen jaren was ik al product verantwoordelijk, voelde me HR verantwoordelijk voor de mensen waar ik mee werkte, maar was er altijd een people manager die alle HR zaken deed. De mensen waar ik mee werkte zagen mij als 1 van hen. Dat gevoel is ineens verandert, niemand zei dat het anders was maar dat gebeurde gewoon. Ik had dit niet verwacht maar ik ben in ieder geval blij dat ik me er van bewust ben. Dat is de enige manier om gegrond te blijven, het beste te doen voor de mensen waar je verantwoordelijk voor bent en de beste producten te leveren. En ik hoop dat ze me feedback geven als ik dat niet doe! ### De toekomst van het modelspoor URL: https://www.coenm.nl/de-toekomst-van-het-modelspoor/ Last updated: 2026-05-07T06:00:01.000Z Ik passeer de kaartcontrole en de ruimte vult zich met het geluid van enthousiaste kinderen en ouderen in allerlei talen. Duits, Pools, Vlaams en Nederlands kruisen elkaar. Diorama’s tussen oude treinen, kraampjes met boompjes in tientallen kleuren en miniatuurfiguurtjes voor op een kerstmarkt, bij een huis of aan het werk aan het spoor. Ik ben op [on traXS](https://www.spoorwegmuseum.nl/ontdek/nu-in-het-museum/on-traxs/?ref=coenm.nl), het modelspoor evenement in het spoorwegmuseum te Utrecht. Dit is mijn eerste modelspoor evenement en ik keek uit naar de vele treinlandschappen met, dat heeft in ieder geval mijn voorkeur, moderne treinen. Wel had ik in mijn hoofd een beeld gevormd van de kraampjes die er zouden staan, veel landschappen en poppetjes, en de mensen die achter deze kraampjes zouden staan maar vooral de bezoekers. Blanke mannen van boven de 55, sommige met hun (klein)kinderen, maar vooral alleen. Ook al voerde dit wel degelijk de boventoon, toch werd ik verrast door de vele gezinnen met kinderen die er ook waren. Dat is natuurlijk ook het mooie van dit evenement in een spoorwegmuseum. Voor mij was het hoogtepunt het landschap van Rocco/Fleischman met moderne goederentreinen en, mijn persoonlijke favoriet, een regional express dubbeldekker van de Deutsche Bahn. Hoewel ik er erg van heb genoten voorzie ik toch problemen. Over 10-20 jaar zijn er geen mannen meer die hun hele vrije tijd besteden aan het in elkaar zetten van deze kleinschalige, fantastische, diorama’s. Dit zal de komende jaren alleen maar afnemen vermoed ik. Ik heb geen enkele bron nog wetenschappelijk onderzoek gedaan overigens. In deze tijden van een overdaad aan keuzes voor hobby's, naast dat kinderen moeten sporten en willen gamen, lijkt me dat modeltreinen als hobby niet boven aan de lijst staat van menig kind en dat is eigenlijk zonde. Het is geweldig goed voor je motoriek om banen te maken, om de juiste treinen op het spoor te laten rijden en alle elektra op en onder de baan goed in elkaar te zetten. Het kost wel veel tijd en je bent weken/maanden met een baan bezig. Daarnaast zal het afnemen van de huidige doelgroep ervoor zorgen dat het maken van de kostbare modeltreinen misschien niet meer rendabel is of alleen tegen nog hogere kosten, een beetje locomotief gaat makkelijk de 2 of 300 euro over. Dat ze de doelgroep verder verkleinen. Hoe nu verder? Er zijn een aantal bedrijven die proberen de doelgroep te verjongen. Ik licht er even 2 uit; Marklin en Noch. Marklin is waarschijnlijk de grootste en bekendste naam in de modeltreinwereld. Het bedrijf uit Goppingen probeert een jongere doelgroep aan te spreken door productlijnen aan te bieden in verschillende leeftijdscategorieen. Marklin My World is voor kinderen van 3-6 jaar met stevig, plastic, modeltreinen die tegen een stootje kunnen met simpelen baanplannen. Deze banen zijn snel op- en af te breken en gaan lang mee. Ook is de productlijn eenvoudig; treinsets inclusief baan met losse uitbreidingen. Marklin Start Up is vergelijkbaar met My World maar voor kinderen vanaf 6 jaar. De treinen zijn subtieler en gedetailleerder, meer metaal, maar nog steeds vrij eenvoudig op te bouwen en een heldere productlijn. Van Start Up is de kerstset een aanrader voor om en onder de kerstboom. Na Start Up kom je in het, zeg maar, professionele segment met de dure treinen en banen. Deze diversiteit aan productlijnen maakt dat ouderen hun kinderen snel kunnen betrekken bij hun hobby met My World en Start Up. Noch is misschien wel de bekendste landschapsleverancier. Zij leveren ook tientallen soorten bomen, mensjes en andere accessoires. Echter zij bieden nu ook easyTrack aan. Een productlijn met vooraf gemaakte baantafels waarin je kunt kiezen voor baantafels waar je gelijk het spoor op kunt monteren en de aankleding tot baantafels die al compleet aangekleed zijn en alleen nog de sporen de treinen nodig hebben om er mee aan de slag te gaan. Dit maakt de stap naar een volledige baan kleiner maar heeft toch hetzelfde eindresultaat. De producten zijn er maar nu moeten de winkels nog meegaan. Teveel modelspoorwinkels zijn vooral hobbywinkels met eindeloze rijen aan spullen. Van de treinen zelf tot alles wat je nodig hebt om het mooiste landschap te maken. Fijn als je weet wat je zoekt, compleet overweldigend en niet uitnodigend voor kinderen die willen starten. Als ik een nieuwe modelspoorwinkel zou beginnen zou ik er een belevenis van maken. Overal tafels met rijdende treinen voor alle leeftijdscategorieën, onder de tafels de pakketten en accessoires om zelf de baan mee te maken. Ook zou ik de treinen van Brio en anderen combineren met de bekendere merken als Marklin en Fleischman. Het maakt in mijn ogen niet uit of een kind begint met een houten spoorbaan, als het vonkje maar overslaat. Ik zou de voorbeeldbanen vullen met Siku auto’s want die passen perfect en ook die zou ik dan los verkopen. Het startpunt moet de beleving zijn. Ook zou er een workshop ruimte moeten komen om, voor elke leeftijd, workshops te organiseren om de kennis van de huidige generatie over te geven aan de volgende. Ik denk echt dat er een markt voor zo’n winkel is. Zeker in steden/dorpen met hoogopgeleide inwoners met bijpassend inkomen. Ga ik zelf ooit de sprong wagen? Ik denk het niet. Switchen van een kantoorbaan naar een winkelbestaan heeft een behoorlijke impact op je gezinsleven omdat het geen 9-5 baan is maar een met weekend- en avonddiensten. Met alle zorgen voor een jong gezin en vrouw met LongCOVID is dat even teveel. Samen met Claude probeer ik een idee uit te werken voor een AMQ platform die meer self-service mogelijkheden heeft en die binnen enkele minuten beschikbaar is. Ik ben verslaafd. Niet verslaafd aan drugs, alchohol of TikTok. Verslaafd aan het idee dat ik gereedschap bij de hand heb waarmee ik 24/7 kan sparren. Gereedschap dat me helpt om mijn zakelijke ideeen tot leven te weken in een prototype en soms tot halffabricaat. Prive gebruik ik dit gereedschap zo goed als niet en boeit het me helemaal niet. Ja we hebben het over Ai, kunstmatige intelligentie, LLM's. Ik gebruik Claude chat via web en desktop app. Daarnaast gebruik Claude Code op mijn prive laptop. Op mijn werk gebruik ik GitHub Copilot met Claude Opus 4.6 als model. Het nadeel van Copilot is dat daar niet mijn memory en persoonlijke voorkeuren van Claude inzitten en is daardoor minder accuraat of minder aanspreken dan ik zou willen. Dit gereedschap is altijd beschikbaar en wordt het met verstrijken van de tijd, en bij toename van het gebruik, alleen maar beter. Het lijkt te weten wat ik doe, wil en nodig heb. De halffabricaten blijken bijna altijd te werken en de keren dat het niet werkt is mijn technische kennis voldoende om bij te sturen naar iets wat wel werkt. De dopamine die vrij komt als het werkt is wat het verslavend maakt. Als het niet zou werken zou je het naast je neerleggen. Nu het wel werkt krijg ik in mijn hoofd alleen maar meer ideeen die ik uit wil werken en dat gaat 7 dagen per week door. Als ik podcasts luister komt ai daar vaak ook nog voorbij en krijg ik alleen maar meer ideeen hoe het gereedschap beter te gebruiken. Ik heb ook elke werkdag een uur in mijn agenda vrijgepland om mezelf te dwingen om met ai te werken. Maar wil ik dit wel? Ai is slecht voor het drinkwater, energiegebruik en is misschien wel een nieuwe manier voor rijke landen om hun koloniale macht uit te breiden. Hier is ook wat tegen te doen maar wel moeilijker. Ik heb Claude Pro nu 1,5 jaar en het kent me beter dan welk ander model dan ook. Om dit beter te doen moet ik of overstappen of Mistral of naar lokale modellen. Als je jong bent heb je een aandachtspannen van een fruitvlieg. Je hebt nergens geduld voor en wilt alles NU. Als ouder zucht je want je weet dat het leven als je groot bent niet zo werkt. Hoe breng je ze dan toch geduld bij? ## Hoe breng je ze bij dat als je iets langer volhoudt het eindresultaat beter en het gevoel van voldoening groter is? Van het lezen van boeken in groep 3 tot het kijken van een film. Je moet leren om langer door te gaan. Helaas wordt worden voor kinderen films steeds korter en boeken simpeler. Laat staan dat we ze volgooien met YouTube Shorts, Insta Reels of TikTok filmpjes. Het wordt steeds moeilijker om de jeugd geduld op te laten brengen en toch is dat hetgeen ze later nodig gaan hebben. Als je in het werkende leven zit is het ook niet makkelijk om te volharden in je beroep. Vroeger volgde je school en bleef je bij je eerste baan en groeide je daar of je ging in de leer bij een meester die je al fijne kneepjes van het vak leerde. Je beroep was echt je roeping. Dat is nu anders. Mensen springen sneller van baan naar baan. ## Hoe wordt je dan echt goed in wat je doet? Echt goed worden in je vak, vakmanschap, kost jaren. Ik ben 11 jaar zelfstandig IT consultant geweest waarvan ik de laatste 8 jaar Splunk implementatie begeleide en na 8 jaar kun je de software dromen en heb je eigenlijk alle mogelijke problemen meegemaakt. Dat is eigenlijk wat je wil bereiken. De beste in je vak. Het brengt je rust en het geeft je aanzien want je bent bekend om je ervaring. Je wordt dus echt goed door vlieguren te maken. Hierdoor krijg je de tijd om alle hoekjes te verkennen en alle problemen die er kunnen komen al een keer te ervaren. En daarom hoop ik zo dat mijn kinderen ook gaan zien dat geduld op brengen voor een tosti uiteindelijk zal leiden tot voldoening in wat je doet. P.S. En, dit proces is eigenlijk vrij makkelijk uit te spelen, hoe kan dat?” Elk jaar gaan de meeste van ons een gesprek aan met hun leidinggevende om terug te kijken op het zo goed als afgelopen jaar. In sommige organisaties zijn de bedoelingen aardig maar blijft het bij 1 gesprek, bij sommige organisaties wordt je al beoordeeld als je koffie voor je baas haalt, en er zit heel veel tussen deze 2 uitersten. Op alle varianten wordt geklaagd, dat is een gegeven. Zelfs door niet-Nederlanders. Klachten zijn: - Recency bias. De beoordeling is gebaseerd op de laatste maand of mijn laatste goede/slechte actie. - Beoordeling van een afstand. De eindbeoordeling wordt bepaald door een manager die met geluk 1 x per 2 maanden een gesprek met je heeft en heeft dus een lage sample size en geen inzicht in wat je dagelijks doet. - Je eindgesprek liep niet goed want je had die nacht maar 4 uur geslapen en dus klopte er niets van. - De door mij gekozen doelen zijn niet behaald omdat; het budget op was, de product manager het niet wilde, etc… - Ik moet altijd maar groeien maar ben gewoon happy met wat ik ben en hoeft niet te groeien - etc…. Is er dan een performance setup die wel werkt? Ik denk dat dit wel kan ja en ik denk dat de basis van zo’n een beoordelingsgesprek moet zijn wat het zegt te zijn, een **gesprek**. Minimaal 1 uur waarin leidinggevende en werknemer het jaar doorlopen. Hoe gaat het privé en hoe had privé effect op je werk? Welke doelen had je gesteld en hoe heb je het daar op gedaan? Hoe heb je tijdens het dagelijkse werk gepresteerd? Waar ben je voor jezelf in gegroeid? Je neemt daarnaast de feedback door die je gedurende het jaar hebt gekregen vanuit allerlei hoeken. Feedback komt van management, teamleden, interne en/of externe klanten zodat ze een goede weerspiegeling zijn van jou als persoon. Met zo’n gesprek meander je naar een uitkomst toe die voor beide partijen goed voelt. Die recht doet aan hoe het jaar eruit heeft gezien. Dit lijkt vreemd omdat het niet super concreet gemaakt wordt maar ik denk dat dit veel persoonlijker voelt. Zo’n gesprek voelt goed voor de mensen die vinden dat ze gedurende het jaar het vuur uit de schoenen gelopen hebben en graag een stap willen maken maar ook voor de mensen die blij zijn met hun plekje en gewoon lekker door willen gaan met waar ze mee bezig zijn (misschien past het ook privé gewoon beter). Alles is dan ook OK. Het gevaar in deze opzet is dat de eindbeoordeling teveel gevormd wordt door of je leidinggevende je mag of niet. Dit kun je voorkomen door altijd een 2e persoon aan te haken die je zelf hebt gekozen en door het eindverslag te laten reviewen door iemand die niet heeft deelgenomen aan het gesprek. Nogmaals, performance management klinkt hard en obv cijfers maar voor de binding van mensen met je bedrijf en ze laten groeien, zowel als persoon als in de rol, is een win-win voor beide partijen. ### Is een kerngezin een kapitalistisch idee? Van uit al die hoeken is er baat bij de constructie. Vooral als je over kapitalisme en het kerngezin nadenkt moet je uitkijken niet in allerlei complottheorieën te belanden. Waarom triggert mij dit nu? Ik denk omdat ik middenin de “tropenjaren” zit waar het echt zoeken is naar energie en tijd voor jezelf. Waar je het idee hebt dat je deze periode moet “uitzitten” maar waarin je ook denkt; is dit echt de bedoeling? Het idee dat we vroeger kinderen opvoedden met niet alleen een vader en moeder maar ook met opa’s en oma’s in hetzelfde huis, en buren die de opvoeding op andere momenten over namen, klinkt best aannemelijk en ook aantrekkelijk. Ik moest ook denken aan een verhaal in de Volkskrant over de vaders en moeders van arbeidsmigranten uit Nederland die in oost Europa de zorg voor de kleinkinderen op zich nemen voor een groot gedeelte van het jaar. Eigenlijk komt het ook weer terug bij het idee dat geluk vooral afhankelijk is van gemeenschapszin. Met een grote groep mensen ergens voor zorgen, kinderen in dit geval, en niet met z’n allen in ons eigen huis en tuin alles zelf maar op willen lossen. Een taoïstische uitspraak is “zwijgen is de meester van het spreken”. Ook een mooi gezegde is “Je hebt de leegte van het glas nodig om daar water in te kunnen doen.” Waar het om gaat is dat je leegte creëert om ruimte te maken door elke dag een tijdje niets te doen. Dan geef je je hoofd de ruimte om dingen te verwerken en daar conclusies aan te verbinden of nieuwe vragen te stellen. Als je elk moment van de dag opvult met lezen, luisteren of kijken dan is er geen ruimte om dit belangrijkste onderdeel van het leren toe te passen. Dit is een Amerikaanse versie die simplistischer is maar het idee is hetzelfde. Geef jezelf de ruimte om niets te doen. Uit onderzoek blijkt dat als je mensen in een lege ruimte zet met een knop die je een stroomstoot geeft en je ze vraagt er 15 minuten te blijven dat ze nog liever de stroomstoot ontvangen dan 15 minuten niets doen. Als we niet de ruimte nemen om na te denken over de grote zaken van het leven heb je een grotere kans op angsten en depressies omdat je jezelf de ruimte niet gunt om hier over na te denken. People change, processes change, money changes and thus the date changes or the item is no longer relevant and thus canceled. ## Roadmaps People expect a powerpoint or gantt chart or another visual which tells them when you want to deliver what. Again, I understand where it is coming from but again, in reality you never deliver according to that roadmap. If you want to maximize the value of the product for your stakeholders you should be able to always change what you want to work on. The only thing that is important to know is what you will be working on next. I struggeled for months coming up with a format that would help me be transparent in what I wanted to work on but not based on gut feeling. As a Product Owner I have a range of stakeholders that want to influence what I work on and I want to make sure they all know what I will be working on and how they can influence that. 1. Users of the product (duh!) 2. Security 3. Architecture 4. Vendors 5. Engineers in my team 6. The company ## Product Pipeline Inspired by a post on LinkedIn where someone mentioned the concept of product pipeline I knew I was on to something useful. A product pipeline is a table with a list of items you want to work on and a method of scoring each item and then sorting the items based on the score. By applying a scoring method you determine what needs to be worked on next. ### Scoring It is important that you find a scoring method that works for you. If you have find your scoring method make sure you be consistent in how you score. Don't make it a big discussion but use the number that comes to mind first. If you have scored a few items it will be easier because you can compare. #### Weighted Shortest Job First Within my company we use [WSJF](https://scaledagileframework.com/wsjf/?ref=coenm.nl), which stands for Weighted Shortest Job First. It's a concept from SAFe (Scaled Agile Framework) and while I resend SAFe, if everybody uses the same scoring method this adds value. WSJF has 3 parameters which, in total, add up to the Cost of Delay. - Business Value - what is the relative value for the business? - Time Criticality - how does the value decay over time? - Risk Reduction and/or Opportunity Enablement - does this reduce our risk and/or does it provide additional opportunities? If you divide that with a job size you get a score. Job size can can be the number of person-months or a T-shirt size (S = 1, M = 3, L = 4,...) I think I prefer the RICE method more. #### RICE scoring It stands for: 1. Reach - the estimated number of people the item you want to work on impacts on a given timerange 2. Impact - a quantative or qualitive number (below an example of a range you can use) 1. 3 = massive impact 2. 2 = high impact 3. 1 = medium impact 4. .5 = low impact 5. .25 = minimal impact 3. Confidence - an indication of how confident you are about your Reach and Impact numbers (below an example of a range you can use) 1. 100% = high confidence 2. 80% = medium confidence 3. 50% = low confidence 4. < 50% = moonshot 4. Effort - the total number of resources (product, design, engineering, testing, etc.) needed to complete the initiative over a given period of time, typically “person-months”. The score is calculated as (Reach \* Impact \* Confidence) / Effort. ### The final result | Item | Reach | Impact | Confidence | Effort | Score | | ----------- | ----- | ------ | ---------- | ------ | ----- | | Feature A | 10 | 2 | 60 | 8 | 15 | | Tech-debt B | 40 | 1 | 100 | 5 | 2000 | | LCM C | 100 | .25 | 90 | 2 | 1125 | ### Who's scoring? An interesting question. As mentioned earlier there are a lot of stakeholders which want to influence your roadmap. You need a way for them to influence the score. You can start scoring as a PO and do that together with your team. Then you can organize sessions with your other stakeholders and show them the pipeline. Based on their input you can determine if you need to change some of the parameters and so change the score. You don't want to change a parameter if one stakeholder has a certain opinion so you need to take into account all the opinions and then decide if you need to change it. ## Closing thoughts If your product is in being used this is a good process to use. If you are working towards an MVP you can use this as well to determine what the scope for your MVP is and what you need to work on first. What I like about this is that you can share your roadmap easily and change it when you need to. You can be transparant to your stakeholder so they always know what you are working on next. It also helps that they now understand that you are not making priority decisions on gut feeling. Engage in **constructive** conflicts. **Role model and coach** each other on living our values! ### How to get your k6 performance test metrics into Splunk? If you bought k6 as part of your Grafana Cloud subscription it's easy but if you want to use the open source product in your CI/CD pipelines or just run at your own schedule? You need to have the data somewhere for analysis. Wouldn't it be great if you have it in Splunk Enterprise together with your system metrics and all relevant logfiles? I think that would be great! I've build a simple Flask app which can be called using HTTP requests 2. A k6 container contains a loadtest script which runs against the Flask app 3. Loadtest results are streamed in a statsd (metrics) format to Splunk Enterprise For this guide, everything has been build using docker compose. ### Flask app The Flask app consists of app.py, wsgi.py and a requirements.txt. It was started as an open source project and later aqcuired by Grafana to be part of the Grafana Cloud solution. The open source project is still available and updated but may lack certain features. For us that is not a problem because we don't need them. k6 is super easy to setup. 1. Run a k6 container with the correct environment variables 2. Put the loadtest script in the container 3. Run when needed (I run it manually but it can be easily integrated into a CI/CD pipeline) Below you will find the docker-compose service definition. The important part is the volume (to get the script in the container) and the environment variables. For statsd output there are multiple options for which you can find an explanation on the [k6 website](https://k6.io/docs/results-output/real-time/statsd/?ref=coenm.nl). Here all I need is the K6\_OUT var set to statsd and the K6\_STATSD\_ADDR set to the TCP input I'll define in my Splunk Enterprise container. 💡 Note. The built-in k6 statsd output will be deprecated and replaced with a xk6 extension in the future. For a full list of opportunities visit [their website](https://k6.io/docs/using-k6/?ref=coenm.nl). Now we need something to run the k6 script when I want to. Create a metrics-based index called k6-metrics. 2. Create an input which listens on port 8125 on the udp protocol. 1. The sourcetype is set to statsd so that Splunk Enterprise can automatically parse the data into the correct metrics format ## The results Now we can starting spinning up the environment. URL: https://www.coenm.nl/how-to-get-prometheus-metrics-into-splunk-using-opentelemetry/ Last updated: 2023-11-02T12:34:15.000Z The first time I wanted to get Prometheus-based metrics into Splunk I looked into my Splunk toolbelt to find a simple solution but couldn't find one. I could scrape the full body of the endpoint and parse it later or write a custom Python script to get it. Not an ideal situation at all. ## Enter OpenTelemetry The OTEL Collector supports scraping metrics from a Prometheus endpoint and the OTEL Collector contrib release supports Splunk HTTP Event Collector and SignalFX metrics exporters. Awesome! Let's dive in. ## The setup To simplify the setup I will use a docker compose setup to get it all working. AMQ exposes a /metrics endpoint on port 8161 2. The OTEL Collector scrapes this endpoint 3. You can also use the [Apache release](https://hub.docker.com/r/apache/activemq-artemis?ref=coenm.nl) from Docker Hub. I've exposed the 8161 port to my dev machine so I can verify the /metrics endpoint but that is not needed perse. [Full broker.xml](https://github.com/cmeerbeek/amq-otel-splunk/blob/main/broker/broker.xml?ref=coenm.nl) can be found in my corresponding GitHub repository. ![](https://storage.ghost.io/c/f9/bd/f9bd37ca-2eaa-4c3f-9701-3d96fb5eb576/content/images/2023/11/CleanShot-2023-11-02-at-11.57.38@2x.png) AMQ Prometheus metrics endpoint ### The Splunk Enterprise instance The Splunk Enterprise Docker container is quit complex behind the curtains but it very easy to setup and run locally to try out all sorts of stuff so I use it a lot. The Docker service: ```Docker splunk: image: splunk/splunk:latest container_name: splunk environment: - SPLUNK_START_ARGS=--accept-license - SPLUNK_HEC_TOKEN=00000000-0000-0000-0000-0000000000000 - SPLUNK_PASSWORD=changeme ports: - 18000:8000 healthcheck: test: [ 'CMD', 'curl', '-f', 'http://localhost:8000' ] interval: 5s timeout: 5s retries: 20 volumes: - ./splunk.yml:/tmp/defaults/default.yml - /opt/splunk/var - /opt/splunk/etc ``` I always get the latest Splunk Enterprise image which usually lags a few weeks behind the binary release of Splunk Enterprise. This is great because any crucial bugs is usually squashed before the Docker image is available. I set 3 ENV variables here: 1. SPLUNK\_START\_ARGS to make sure the license is accepted at first startup. If you don't do this the start will be on-hold and you have to do it manually. 2. SPLUNK\_HEC\_TOKEN to enable the HEC endpoint and set a default token so you can start sending data. This off-course not for production environments :-) 3. SPLUNK\_PASSWORD to make sure you can login to the Splunk UI. Port mapping is also used to be able to open the Splunk UI from my dev machine. The volumes are important as well. 1. splunk.yml is a local configuration file which needs to end up in /tmp/defaults/splunk.yml where an Ansible script will pick it up and create all the needed conf files which you want to have in place. I'll explain more later. 2. The /opt/splunk/var and /opt/splunk/etc volumes allow you to inspect what happens in those folders. You could also map them to a folder on your local machine so that if you stop the Splunk container and start it back up it will continue where it left of. As said, the splunk.yml is the config as code file for the Splunk Enterprise container. ```splunk.yml splunk: conf: indexes: directory: /opt/splunk/etc/apps/search/local content: amq-metrics: coldPath: $SPLUNK_DB/amq-metrics/colddb datatype: metric homePath: $SPLUNK_DB/amq-metrics/db maxTotalDataSizeMB: 512000 thawedPath: $SPLUNK_DB/amq-metrics/thaweddb ``` This file works as follows: 1. You specify the root as splunk 2. Then you use conf for managing traditional Splunk conf-files. 3. After that you specify which conf file you want to work with. Just put the name of the file here without .conf like indexes or props or inputs. 4. Then specify a directory in which the file needs to be put. If you don't care about the file being in a specific app I usually just put the file in /opt/splunk/etc/apps/search/local or /opt/splunk/etc/system/local. 5. After that you specify the content. The content maps to the stanza in a conf file and the attributes you can use based on what docs.splunk.com tells you. In the example above the settings I've specified land in an indexes.conf as seen below and you are probably familar with. 6. You can add all your conf settings in this one splunk.yml. Make sure your indents are correct ;-) ```indexes.conf [amq-metrics] coldPath = $SPLUNK_DB/amq-metrics/colddb datatype = metric homePath = $SPLUNK_DB/amq-metrics/db maxTotalDataSizeMB = 512000 thawedPath = $SPLUNK_DB/amq-metrics/thaweddb ``` Please note the datatype setting. The OTEL collector will scrape the metrics in a metrics format like statsd, therefore we need an index which is of type metrics. This is a good thing because metric-based indexes are lightning fast to query and are very small. A much underrated feature of Splunk Enterprise tbh! ### The OTEL Collector Now on to the most important instance. The OpenTelemetry collector. It is a tool to connect receivers (inputs), to processors, to exporters (outputs). Pretty straightforward, especially if you have experience with Fluentd for example. Note; there are 2 flavours of the OTEL collector. The second one is based on the first one but contains receivers, processors and exporters from all vendors supporting the OpenTelemetry project like Splunk, DataDog and Cisco. Also some vendors provide their own Docker image based on contrib like Splunk so that is the one I will be using. ```Docker otelcollector: image: quay.io/signalfx/splunk-otel-collector:0.71.0 container_name: otelcollector command: ["--config=/etc/otel-collector-config.yml", "--set=service.telemetry.logs.level=debug"] volumes: - ./otel-collector-config.yml:/etc/otel-collector-config.yml - ./logs:/logs ``` The most important thing here is that you create the OTEL collector config file and map it to container and point to it at start-up. The OTEL collector config file is the most important file of this setup which glues everything together. #### Receiver The receiver is getting or gets the data. In this case we start scraping the Prometheus endpoint of the AMQ broker. ```OTEL receivers: prometheus: config: scrape_configs: - job_name: "amq-prom-metrics" metrics_path: /metrics static_configs: - targets: ["amq-demo-broker:8161"] scrape_interval: 60s ``` You specify a job\_name, a metrics path, a target and a scrape\_interval and that's it. #### Exporter Next up is the exporter since we don't do any processing. ```OTEL exporters: splunk_hec/metrics: # Splunk HTTP Event Collector token. token: "00000000-0000-0000-0000-0000000000000" # URL to a Splunk instance to send data to. endpoint: "https://splunk:8088/services/collector" # Splunk index, optional name of the Splunk index targeted. index: "amq-metrics" # Maximum HTTP connections to use simultaneously when sending data. Defaults to 100. max_connections: 20 # Whether to disable gzip compression over HTTP. Defaults to false. disable_compression: false # HTTP timeout when sending data. Defaults to 10s. timeout: 10s # Whether to skip checking the certificate of the HEC endpoint when sending data over HTTPS. There is the data. This is a simple example of getting metrics into Splunk Enterprise using the OTEL Collector. However, now you have seen the docker compose file you could change it to whatever you need. You can scrape Kafka metrics or NGINX metrics and send it not only to Splunk Enterprise but to whatever metrics platform you would like to use! This was something inevitable but it also happens to coincide with my 10 year anniversary of being a Splunk Certified Architect. Time to write something about both events. # Cisco loves Splunk The last couple of years there was a lot of discussion in my Splunk inner-circle about the future of Splunk and it was not a positive one. - Splunk Enterprise is (still) a great product but it's development is stale for a couple of years now. - Splunk DSP never took off and I believe is not available anymore?! - Splunk ITSI was a great idea but all implementations I saw were left empty after several years because it took to much effort to built and maintain. - Splunk ES is still a great SIEM solution but I am not the expert on that so let's leave that out. - There acquision of SignalFX and there continued effort in OpenTelemetry is really great but what is the adoption of the full Suite?! I still love Splunk. It has a special place in my heart. It launched my freelance business into orbit. I had an amazing opportunity to speak at .Conf17 in Washington. I have met a lot of really great people and learned a lot. I do want Splunk to continue to succeed but what will happen now Cisco bought it? - Cisco already has Cisco Observability based on AppDynamics. Will SignalFX development come to a hold and/or merge? - Splunk Enterprise is an unique product so there should be and there is still a large market for this product. - However not investing in Splunk Enterprise and trying to squeeze money from it is not a great strategy. Yes I am looking at you HP/Micro Focus/OpenText! My 2 cents below. Cisco will merge Splunk Observability Suite (SignalFX) and Cisco Full-Stack Observability (Cisco FSO), formerly AppDynamics, into one product. I have some experience with AppDynamics and really liked the product. Haven't worked with it since the acquisition by Cisco and the rebranding into Cisco FSO but I assume most of it is still the same. I have some experience now working with the Splunk Observability Suite but too little of experience to be able to judge the product. I don't see a world where Cisco will leave both products as-is so one needs to merge into the other. The branding will remain Cisco FSO for sure. I think my bets would be on merging Splunk Observability Suite into Cisco FSO but keeping the stuff that Splunk was doing on the OpenTelemetry front in tact. Cisco invested in the Cisco FSO brand and they want to continue doing so and not do a full rebrand again. Cisco has no alternative to Splunk Enterprise and a LOT of enterprise organizations use Splunk Enterprise as there SIEM or log analytics platform where Cisco devices play a large role. Therefore I think Cisco will rebrand Splunk Enterprise somewhere down the line into a Cisco product but that the core product will remain a separate product. I hope that they will also invest in the product! For sure I will monitor the situation closely and I wish all the best to the great people within Splunk and it's ecosystem! # 10 years of Splunk Never ever I thought while signing-up for my Splunk Admin course in 2013 that I would still be working with Splunk in 2023\. I had a history working with the Mercury Interactive -> HP -> MicroFocus -> OpenText monitoring stack and already in 2013 the software was old. Can you imagine it is still being used by organizations today based on the same core? Mind blowing to me. When I started freelancing in 2013 I knew I had to take care of my knowledge level myself and because I heard some rumblings about Splunk I decided to buy myself a Splunk Admin course with a Splunk partner. Soon after that course I started collaborating with that partner with organizations across the BeNeLux. Splunk took off like a rocket since that moment and the number of projects and job ads I got was very high. In 2017 I signed up for a talk at .conf in Washington, the Splunk yearly conference, and was happy to see that talk approved. It was a great experience rehursing the talk and giving it for dozens of people. Working with Splunk people tuning my slidedeck and getting feedback from many people in the community was awesome. My role as a Splunk developer, admin, architect, product owner took me to many large and small companies. They say it takes 10.000 hours to really get to know something and for Splunk it's no different. I can do Splunk while sleeping now and I know I can add a lot of value to all companies working with Splunk. Because I was working with so many companies I also learned a lot about how to work with, and in IT teams, and how to make those teams succesful. The most interesting thing I've found during those conversations is that all people that actively worked on their career, even if there was no need for it because they were fine with their current employer and job, had the most energy and were most happy. Maybe that is not so strange at all. I am in my current position, not because I was lucky, but because I: - Actively worked on networking with other people in other or the current organization(s) I admire - Actively worked on knowledge sharing to my network so people know what my expertise is - Pursued my goal instead of waiting for others to get me there (they don't get you anywhere!) when I felt like I wanted to transition to another role or company It’s better to take the time to find your next step, even within the same company, instead of being forced to decide in a short time period. High Performing teams not only deliver value for the team but also for the company. I especially care about people and teams. For me High Performing Teams are interesting because they are fun to be in and they will let you grow as a person. If you work 36-40 hours a week you want to have fun right? And besides having fun you want to be challenged right? If those 2 things are there, other things will follow. I'm not saying you need to be very competitive and career focused. No, you just want to enjoy the thing you do which pays your bills. In the past 4 years I've been in a couple of high performing teams and I thrived. It was harder to stop thinking about work but it gave me great energy. A days work in such a team will give you more energy then a day not having fun or not being challenged. So what are the ingredients for a High Performing Team for me? ## Key Ingredients ### Clear vision and mission A **vision** describes the context in which you and your team is working. How the product that you are working on fit in the landscape and how it is positioned in the organization. It tells you how the market is changing and into which direction. A **mission** gives you a short and clear reason why the product and your team exists. Most of the times it is something you inspire to be, a goal. It also very helpfull to decide, together as a team, which values / characterics you want to see in the products and services you deliver. These characteristics tie in to the values that you as a team want to see in each teammember. Suddenly you've started documenting your culture. The mission, vision, characteristics and values are also a very important item in the hiring process. I would rather hire people who are inspired by the mission and who feel that they align with their own goals, even if he or she misses important skills for the job, than someone who has all the skills but doesn't align with the mission. ### A 1, 3 and 5 year roadmap Yes this is difficult and the 3 and 5 year roadmap will never be reached and course will be redirected but that is not the point. Having clearity on what you think the future will be allows the team to make choices on the things they want to do. In my opinion there should always be someone who is constantly working on this particular topic. If that person notices that the company is changing gears or direction he or she can change the roadmap and inform the team. Even if the company isn't changing you need to look outside of the company where the rest of the world is going, how that affects your roadmap and change course accordingly. I love companies who once a year release a document about how they think the world will change in the coming year. It's good marketing material but it also provides pointers for the internal organization on how to adept and focus. ### Clarity on roles, responsibilities and operating protocols If you are working on a product as a developer your team can change, your organization can change, your manager can change but you are still a developer. Each team should have a clear description on the roles that always will be working on the product and/or service. I've noticed that for new joiners a RA(S)CI table can really help. It helps them to understand what is expected of them and who they can contact for other things. If possible also document the relationship between your team and other teams and how you can leverage other teams to do get your job done. But also be clear on how other team can leverage your product. If there is a clear way of working for your team, document it so new joiners can jump right in. Don't forget to reiterate the way of working in team meetings and don't be afraid to change them. ### Experience trust and safety This is the most difficult thing because it intereferes with believes, culture and how people are "wired". But in the end, everyone wants to feel safe. Safe to ask questions, safe to make mistakes, safe to be who they want to be. That is the only way people will grow and teams will grow. As a leader, be a role model and coach others to feel safe. ### Good documentation As I've [written](https://www.coenm.nl/there-is-no-such-thing-as-bad-documentation/) earlier, good documentation is a great way to build great teams! If new joiners have all the information they need they will be up and running faster. If procedures are documened people can help eachother when this is required. Documentation is viewed by many as the least interesting thing to do in their job. I was one of those people when I started my life as a professional programmer in 2006\. Hack, even during my study I didn't like it. I still don't consider writing documentation as the nicest thing to do. However, I did found out that documentation, yes any documentation, has the biggest impact on team success. In this blogpost I want to share some thoughts on documentation, which can be applied to any type of team. ## Bad documentation is better then no documentation Documentation comes mostly at the end of any change, incident, implementation or even design. We all know that any project or initiative takes more time then we originally thought because we are very bad at estimating work. When this happens, the easiest thing to drop is documentation. The idea is that we can always do it later and there is no business value added by writing documentation. WRONG! There will be no "later" and the business is hurt when problems take way more time to fix. Some people don't want to start writing documentation because they think they are bad at writing good documentation. Probably they are right but we don't need good documentation to improve the team and product. We need to have documentation. If you think you are so bad at writing, start creating screenshots and add minimal text. Even that is better then no documentation. ## Keep writing, it will get easier and better I still remember when I first realised the importance of documentation. I was doing a consultancy project in a time when I also blogged a lot more, sorry ;-), and my documentation was read by multiple engineers and managers and everyone found it useful and instead of emailing me with questions they started looking at the documentation and only contacted me when they missed something. At that time I was writing (blogging/documentation/etc.) for more then 8 years and I noticed that is became easier and easier to write better documentation. So yes, you do need to invest time before you're writing skills will improve but that day will definitely come. The great thing is that when your writing improves it also gets easier and takes you less time. It's a continous cycle. ## Your colleagues will be grateful and will improve their work as well Documentation also creates an improvent cycle within a team. Once you are writing documentation and the team is using your documentation they will appreciate it and will start to write as well. This will improve their skills and their confidence that they are able to write documentation. Rinse, repeat. I am currently reading and investigating the concept of High Performing Teams. I really believe that documentation is a key thing to have when you want to become a High Performing Team. It makes your work easier, quicker and also more fun to do. This will impact team chemistry as well because collaborating on documentation will improve the situation even more. ## New team members will be up and running much faster When new members join a team, one of the first things they do is look for documentation to get to know the environment. If that is not available they will be paired with a colleague who needs to explain everything. This will repeat itself every time a new member joins the team. If you have documentation available it will decrease the burden on the colleagues. But also it will allow the new joiner to go over the documentation and start to look around and figure stuff out. It's just very friendly and a good onboarding experience for new joiners. Tip, allow the new team member to fix any documentation in his or her first weeks. It's always good to have a pair of fresh eyes looking at the documentation that is already there and it will improve the situation for the next team member. ## Handover from members leaving the team should not be needed Once a team member decides to leave the team he or she get's asked to write everything down that he or she was working on so someone else can take over. This should not be needed. In my opinion it even almost always fails. The team member is already somewhere else with their thoughts. The quality will suffer. If you make writing an integral part of your work, handover documentation is not needed and the team member can focus on finishing the things they were working on. This to make sure the cut-off is as easy as possible for everyone. ## Tools make life easier and for once are a game changer A lot of people start with getting the perfect tool in place before they start doing anything and most of the time this will not change the game. For documentation however I've noticed that it does change the game. We are coming from a world, most organizations are even still there, where enterprise organisations are relying on SharePoint for documentation. Documents are written and stored in Word-format. This creates a barrier to start because people will want to create a structure before they start writing. Also it limits the search capabilities across multiple documents. In my experience webbased wiki's are the perfect starting point for good documentation. They make it easy to start and collaborate on documentation. Search is also a no brainer. For me Atlassian Confluence is a clear winner with it's easy to use UI and great add-ins to add diagrams, table of content, code blocks, etc. ## To summarize To sum things up: - Select an easy to use webbased documentation solution - Start writing / dumping text on the solution - Improve documentation and structure along the go - Enjoy a higher performing team and a better service to the customer -> BUSINESS VALUE ### Adidas DevOps Maturity Framework and capability models URL: https://www.coenm.nl/from-maturity-levels-to-capability-models/ Last updated: 2023-10-09T13:59:33.000Z It used to be very common to look for a maturity level framework to have an indication on which level you are and which level you wanted to go. When looking at the different levels you were always thinking like “Oh, for that I am in level 1 and for that I’m in level 2\. How is that possible?” Maturity levels oversimplified things and live appeared to be a little different then the maturity models that were build. OK so now what? Let’s talk Capability Models. They are much simpler and dynamic and allow you to mix and match the capabilities you think you should work on. Also Capability Models are easier to implement and can be a nice waiting of motivating your teams to improve their way of working. ## So how do do you build a capability model? First you start defining the capabilities you need for a certain category. For example in the category Development you have a capability saying “Use Version Control for all production artifacts.” Second. For each capability determine 3 levels or where you could be. Say for the above mentioned capability level 1 is *“No Version Control”*, level 2 is *“Source code or other assets under version control*” and level 3 is *“Source code or other assets under version control and all production artifacts versioned and stored in the corresponding artifact repository”*. Third. Rate yourself for each capability on the level you’ve just defined. So for example you say that for version control you are on level 2. ## Now you have a capability model defined you can start working with it. Based on the [blog](https://www.coenm.nl/personal-productivity/) I’ve written how I try to be productive you can, for example, pick 3 capabilities each 13 weeks with your team. You can pick capabilities for any category. Make sure it is a team effort so everyone clearly sees why the teams wants to do this. Make sure that only one team member is responsible for a selected capability! He doesn't have to work on it alone but he is in the end responsible. Find out on which level you are if you didn’t do that yet and create clear actions to get that capability to the next level. Monitor those actions closely with the team. If you use SCRUM for example you can check in the Sprint Review what you've done and you can plan actions in the sprint like regular work. ## Adidas DevOps Maturity Framework I recently came across a very neat capability model from Adidas. They call it the Adidas DevOps Maturity Framework and you can find it on [GitHub](https://github.com/adidas/adidas-devops-maturity-framework/blob/master/framework/devops%5Fmaturity%5Fframework.md?ref=coenm.nl). What I like is how they called their levels; Crawl, Walk, Run. How a baby learns to walk :-) They have categorized there capabilities; development, product and process, management and monitoring, culture, architecture. Good that they focus not only on tools but also on things like process and culture which is often overlooked. Let me highligt some capabilities which are often overlooked: - Support test data management > if there is any proper testing done data automation is often missed. Being able to reproduce test data is vital even for other capabilities like proper monitoring. - Include NFR’s in Definition of Done > Non-functional requirements are important because, for example, finding out that monitoring is not in place when your application is in production is costly. - Have a lightweight change approval process > How often do you see organization switching to agile while maintaining their ITIL change processes as they were? This is holding back innovation because either new code is in production after some days instead of minutes or hours or the whole change process is bypassed and other things go wrong. - Build it and run it > this one is interesting. When I propose to change the permission model of Splunk (the product I work with) people are hesitant by default because they don't trust the people who built stuff. I think there is no alternative. If you can't build and run it, you don't own it. The framework is easy to read and explain and you can start working with it right away. I highly recommend sharing and discussing it with your team if you are working in software development. ## Conclusion A Capability Model is much easier to create, maintain and follow. There is no discussion on which level you are on and where you need to go. You are flexible to work on the capabilities you think are important in a specific time. The Adidas DevOps Maturity Framework is a good example of a capability model. It is easy to read and use. You can focus on the things your team thinks is important. I hope you find this useful! Today I share with you my way of working during each week. ## Personal Mission Statement Some of you me may have read [7-habits of highly effective people](https://www.amazon.nl/Habits-Highly-Effective-People-Anniversary/dp/1471195201/ref=sr%5F1%5F1?%5F%5Fmk%5Fnl%5FNL=%C3%85M%C3%85%C5%BD%C3%95%C3%91&crid=ZCA3CVDK3WNS&dchild=1&keywords=7+habits+of+highly+effective+people&qid=1596565944&sprefix=7+habits%2Caps%2C200&sr=8-1&ref=coenm.nl). If you didn't I can highly recommend it! One of the habits in the book is "Begin with the end in mind". In this chapter Stephen Covey explains that to have guidance on how you want to live and where you want to go you need start at the end. If you went to your own funeral, what do you hope people will say about you? Based on this you can write your own personal mission statement. - What are your core values? - How do you act based on those values? - Which roles you play in live are most important to you? Once you have this document you can start planning. ## 13 week planning Once every quarter I write a document with the goals I, as a professional, want to achieve the coming 13 weeks. This document contains the following: - 1 endgoal > what is the one thing I want to achieve? - 3 progress goals > which 3 goals allow me to achieve my endgoal? - For each progress goal I list the high-level actions I need to take - I write down how this endgoal will help me get closer to the thing I want to achieve in my professional carreer (based on my personal mission statement) - I write down how I should celebrate if I achieve this goal ## Weekly planning Based on my 13 week planning I create a weekly planning. This is something I do every Sunday evening. I use a template based on the weekly planning as mentioned in the 7-habits book. You can download the Excel version which I use [here](https://www.dropbox.com/s/cjqumu8zrwqjyjv/7-habits-week-planning-template.xlsx?dl=0&ref=coenm.nl)! Basically it does the following: 1. Write down what is the most important activity for me in each of my roles (dad, husband, consultant, etc.) 2. Get my agenda and put every appointment in the calender in the Excel worksheet. 3. Determine for each day 1 to 3 important todo's which I retrieve from my todo application 4. Write down one thing I need to do in the category Physical (e.g. running), Mental (e.g. reading), Spiritual (e.g. yoga or mindfulness) and Social/Emotional (e.g. get together with friends) What is really important in my weekly planning is that I need to make sure that each week I take at least one step in achieving my progress goals which I've listed in my 13 week planning document. I don't really monitor yet how far I get each week, that would probably help, but I'm still learning ;-) During the weekly planning I also look at my todo app (Todoist) and add todo's I need to pick up and schedule them for the day I think I want them done. On a personal level, I also use the weekly planning to align my agenda with the agenda of my wife so we know where we are during the week. With 2 very young kids that gives some ease of mind. ## Daily work During each working day of the week I start in the morning by looking at my agenda to see if I need to prepare for any meetings. If I do I usually do that first. Then I'll handle any email I can quickly pickup and then I'll start with my todo list for that day. During the day I work from my mailbox, todo app and in my text editor of choice. On my Mac I use Drafts and on Windows I use Visual Studio Code. In both application I have one markdown file per month and in that I log everything I need to remember during the day. I write meeting notes, thing I need to do or check, everything. At random but usually once a week, I have a recurring todo for that ;-) , I'll review my daily notes and create todo's in my todo app and put them on the Monday of next week. By doing this I'll review them during my weekly planning and I'll refine the date of that todo. I almost never use reminders because I work from my todo app during the day so I only need a list of thing that I need to do. ## APPS!!! ### Todoist Like I said, I use todoist as my main todo app now. I'm totally done with trying all the different todo apps. I need basic features; todo's, projects, labels, filters and reminders. I create a project for all my progress goals and favorite them so they are high on the list. I create projects for other things as well but I don't notice that to be honest because I just work from my Today view so theoretically all my todo's could come from one project or my inbox. ### Fantastical Calendar app which is many times easier to use then the Apple default calendar app. It's much prettier to look at anyway. I've migrated from the paid version 2 to version 3 so I have some advanced features but I have no subscription. Maybe I'll try that later because I think templates will really benefit me during my weekly planning. ### Spark I use Spark as my email app because of it's integration with todoist and it is easy to use and nice to look at. I use Outlook on iOS because on my current assignment they use Office 365 and that prohibits me from using other accounts in my Outlook on iOS. If that wasn't the case I might have used that but now all my email settings are synced with Spark so if I open a new Spark instance I only need to login with my Spark account and all other accounts will automatically pop-up. That's about it :-) ## Questions?
